Getting The Engagement Right

When you outsource a technology engagement, the engagement model you select determines how well the partnership absorbs change, delivers measurable results, and integrates AI capability as it matures.

According to Deloitte’s 2026 research on multidimensional workforce strategies, surveying over 500 global business and technology executives, 92% of organizations are now integrating or planning to integrate AI into service delivery. In parallel, 67% have adopted outcome based outsourcing models that prioritize measurable results and innovation, up from 45% just two years earlier. And 70% of organizations have selectively brought previously outsourced work back in house within the last five years to build strategic capability internally.

The signal is clear, companies are raising the bar on what they expect from technology partners. Cost arbitrage alone no longer sustains a partnership. Organizations want AI ready delivery, outcomes they can measure, and the structural flexibility to shift scope as priorities evolve. An engagement model that cannot accommodate this movement becomes a constraint on the business.

What this demands is a partnership that can start small, prove value, and expand without renegotiation or restart. Each step along the engagement path should preserve the team, the context, and the delivery standards you built together. Friction at the transitions is where most outsourcing relationships come apart, and the engagement model you pick is what determines whether those transitions even happen.

At Clixlogix, we offer several flexible models that can be inter switched depending on your needs, whether mid engagement or right at the beginning. 89% of clients that start their engagement with us begin with a light touch model and expand gradually as they see results, reducing risk and maximizing value from day one.

Clixlogix’s Methodology Overview

Now that you’ve chosen your engagement model, we actively collaborate with you to deliver results by aligning every phase of the project to your specific business goals.

Here’s a high level overview of each phase, from start to finish:

1. Scope Analysis: Setting The Stage

Your project’s success hinges on clear, thorough scope analysis. Depending on the RFP or brief that you share with us, our team gets together to focus on:

  • Breakdown the scope
  • Interpret the engagement’s key objectives.

This phase allows our clients to evaluate Clixlogix as a team for the first time. Our focus during the scope analysis phase is to identify potential challenges early and structuring a written outline of the project that is extremely helpful during the estimation phase. We adhere to IEEE standards (such as IEEE 830 for software requirements), ensuring that all functional and non functional requirements are captured with precision.

IEEE Logo

With AI assisted pre sales analysis, we anticipate potential obstacles and grasp the solution scope a lot better than traditional companies. It also helps us reduce the scope analysis time by over 78% versus earlier.

With AI assisted analysis, our team also has a much better grasp over risks that may stem due to: requirements, market factors and/or technical challenges. This proactive risk analysis allows us to prepare for mitigation strategies as we set the foundation for planning and execution phases.

3. Estimation Phase: Quantifying Efforts

Estimation phase is all about turning the requirements gathered so far into quantifiable efforts. With the aid of scope analysis and solutioning inputs, we by this phase aim to cover – technical, functional and business requirements in depth. Stage is all set to build a comprehensive breakdown and present it to you.

Our team’s focus during estimation phase is to:

  • Ensuring all aspects of the project are covered and confirming the necessary resources are in place to achieve your desired results.
  • By working with delivery leads, we identify the optimal resource level needed to achieve efficient outcomes.
  • Finalizing the structured WBS document provides a clear, ranged estimate of the project scope, breaking down efforts by task.

We use historical data and current effort estimates are utilized to forecast costs and timelines. This means we utilize a mix of various estimating techniques to prepare this ranged estimate.

4. Client Onboarding

Once the estimation phase is complete, and the cost and timeline breakdown has been shared and approved by the client, we transition into the onboarding phase. This phase is crucial in establishing a clear communication flow between all parties involved, ensuring that both the client and the Clixlogix team are aligned and ready to execute.

The onboarding phase begins with an internal kickoff meeting where our team prepares for the project, followed by an external kickoff call with the client. During this call, we formally introduce the project team, clarify expectations, and discuss the next steps.

Focus areas during onboarding:

  • We set up structured communication channels between the client and the execution team to ensure transparency, regular updates, and smooth project progress.
  • Ensures that all stakeholders (internal client facing & client side) get to know the client & his goals through the call.

5. Project & Team Planning: Laying The Foundation

After client onboarding has been completed, we move into the next phase, Project & Team Allocation Planning. This phase involves, identifying the right talent, collaboration framework and setting up project tracking tools.

Through this phase we ensure that only the best team is finalized and each member has a clear role, understanding of timelines and allocated on the tracking system for project management.

Focus areas during project & team planning phase:

  • Evaluate project estimation artifacts and plan deliverables based on complexity and commitment needed. A special attention towards the risk identified to ensure that we have guardrails in place while planning delivery.
  • We strategically select the best experts with proven experience in similar projects based on their past performance along with internal ratings. One of the core focuses our project leads have is on planning for any resource drop in or drop outs to ensure no disruptions in planned delivery
  • Using Kanban like boards, we assign roles for each expert involved in your project to ensure optimal performance. We also define the task tracking KPIs for each team member. In addition to this, we also define the communication platforms, based on client’s preference.

6. Project Execution: Delivering Results with Precision

This is where the magic happens! Once the planning for people and deliverables is set up and well understood and agreed by all stakeholders, we start the execution of the project.

During project execution phase we focus on:

  • This step involves bringing the project to life in a truly Agile fashion. In software engineering, this means designing, developing, integrating, testing and deploying the solution according to the defined scope. While in digital marketing, it involves launching and optimizing campaigns based on performance metrics.
  • We continuously track progress, ensuring that tasks are completed on time, and that any challenges are addressed proactively rather than a passive approach. We dispatch regular updates on the status of deliverables at a set frequency to keep you in sync with progress.
  • As a project progresses, risk starts to impact the backlog. This risk is proactively tackled via a Risk Register that is carried forward right from the scoping phase. Senior Staff and Team leads ensure that each risk identified is balanced with a performance or strategic move. For data related risk we strictly adhere to ISO 27001 standards
  • It’s normal for the scope to evolve. As soon as a change is discovered by our analysts, we begin conducting a Change Impact Assessment to evaluate the effects on budget, timeline, and scope. Where possible, we use techniques like Function Point Analysis to fit changes within the existing plan by optimizing resources. If adjustments are necessary, we proactively share a Cost Benefit Analysis with the client to seek approval, eliminating last minute surprises. A proactive approach ensures sync between all stakeholders without disrupting project delivery.
  • Quality checks are integrated into every step of execution. For software projects, this includes testing at various stages of development. On the other hand, for marketing campaigns, it involves tracking our performance along with competitors and making necessary adjustments.
Deliverables of Execution Phase

7. Post Delivery Assurance

For a decade now, we have outpaced traditional teams with our post delivery assurances, globally. Once the project has been delivered, we make sure your investment in the solution is secure and continues to deliver value expected from it. To achieve this, we offer post delivery assurance to ensure the solution performance is optimal without any exceptions.

Depending on the engagement model finalized, our focus post delivery is to ensure:

  • Corrective assurance addresses functional issues, bugs, or errors are detected, whether through user reports or system monitoring. The purpose is to ensure that the software remains stable and operational by quickly addressing any identified issues. Activities include logging and handling errors, resolving bugs, and ensuring minimal disruption to users through a structured support hierarchy (L1, L2, L3).
  • Adaptive assurance is essential whenever there are external changes—such as updates to regulatory requirements, industry standards, or technology advancements—that necessitate updates. The purpose of adaptive maintenance is to ensure the software remains compliant and aligned with evolving business and regulatory needs. Activities involve updating features, modifying software for regulatory compliance, and incorporating upgrades to deliver high performance.
  • Preventive assurance is periodical in nature and ensures that we continuously monitor and add features / hotfixes as required to ensure a high performance from our solutions. Adhering to ISO 27001 standards, we ensure data integrity and risk mitigation. Activities include performance audits, regular security assessments, and proactive modifications aimed at system longevity and stability.
  • Perfective assurance is iterative and kicks in with user feedback and internal assessments. Its purpose is to ensure the solution remains efficient, user friendly, and aligned with the ongoing needs of the business. Activities involve code optimization, regular code reviews, and the implementation of enhancements that reflect user insights, thus keeping the software adaptable and responsive.

Frequently Asked Questions

How do you handle scope changes mid project?

When scope evolves our analysts run a Change Impact Assessment that maps the change against budget, timeline, and risk. Where the change fits the existing envelope we absorb it via Function Point Analysis and resource re allocation. Where it does not we share a Cost Benefit Analysis and wait for your written approval before executing, so there are no surprise invoices.

What happens if an assigned team member leaves mid engagement?

We identify a documented backup for every role during Project & Team Planning so a swap adds at most one sprint of ramp time. Replacements land within 5 to 10 business days at no additional cost, and we do not bill for the handover window.

Who owns the code, designs, and documentation we produce together?

You do. All source code, design files, PMO artifacts, test suites, and knowledge transfer material are assigned to you under a work for hire clause in the MSA. Repositories live in your GitHub or GitLab from day one, and you receive full admin access to every tool we set up for the project.

Can we switch engagement models part way through the project?

Yes. Engagements that start as Fixed Cost scope often transition to Time and Material for iterative enhancements, and Dedicated teams can convert into Full Process Outsourcing as the roadmap expands. The transition is planned at a phase boundary so active sprints continue uninterrupted.

How detailed is the scope analysis output before we commit to a price?

You receive a Work Breakdown Structure document, an Itemized Scope Understanding with value propositions and expected outcomes per deliverable, an Initial Risk Identification log, and a ranged effort estimate aligned to IEEE 830. All four are yours to keep whether or not you proceed with us.

How do you guarantee quality across all seven phases?

Quality gates run in parallel with execution rather than at the end. Every phase has defined entry and exit criteria signed off by the delivery lead. Functional, non functional, and regression testing are built into execution sprints, and for regulated workloads we adhere to ISO 27001 controls end to end.

What does day to day communication look like during a live project?

You get a dedicated Slack or Teams channel with your PM and tech lead, daily async stand ups, a weekly demo plus planning call, and a shared Kanban board where every task maps to an owner and an ETA. Overlap windows cover US, EU, and APAC timezones so sign offs never block progress overnight.

What is included in Post Delivery Assurance?

Four layers. Corrective assurance for bugs and incidents, adaptive assurance for regulatory or platform changes, preventive assurance with periodic audits and security assessments, and perfective assurance for iterative enhancement based on user feedback. Support is structured as L1, L2, and L3 tiers with clear escalation paths.

How do you handle a scope we have not fully defined yet?

Fuzzy scopes are a common starting point and do not block progress. During the scoping phase our business analysts apply T shirt sizing to group deliverables by complexity, and our AI assisted RFP processing tool surfaces missing requirements before estimation. You receive a ranged estimate with assumptions listed so uncertainty is visible and priced in.

Is there a minimum engagement size or commitment?

No minimum project size and no contractual lock in on Time and Material or Dedicated engagements. Fixed Cost projects run on a milestone payment schedule. Dedicated teams are billed monthly with 30 day notice on either side.
