Overview

A US based herbal skincare company with USDA Organic certification and Leaping Bunny cruelty free accreditation had a product line customers loved and a social presence that told a completely different story. Strong product reviews, two Clean Beauty Awards, and partnerships with certified organic farms across Oregon and Vermont were real. On Instagram and TikTok, none of that came through. Content was inconsistent, creator partnerships were untracked, and the brand’s real differentiators of botanical sourcing, certifications, and herbalist formulated products were barely mentioned.

Clixlogix ran a 9 month engagement covering social media strategy, creator program development, and brand positioning. The Clixlogix team audited 14 months of content, identified the specific market gap the brand’s certifications and formulations could own, and rebuilt the social operation around that positioning anchor. Over nine months, Instagram engagement grew from 0.9% to 2.7%, the creator program scaled from zero structured partnerships to a vetted roster of 18 creators with tracked attribution, and social channels grew from 6% to 28% of total site sessions.

About the Client

A DTC herbal skincare brand with real credentials

The client is a DTC herbal skincare company based in the Pacific Northwest, founded in 2018 by a certified clinical herbalist. The product line includes botanical serums, cleansing oils infused with herbs, adaptogen face mists, and wildcrafted balms, all formulated using traditional herbal medicine principles and manufactured in a GMP certified facility.

Every product in the core line carries USDA Organic certification. The full range holds Leaping Bunny cruelty free accreditation. The brand sources its primary botanicals of calendula, chamomile, rosehip, sea buckthorn, and adaptogenic ashwagandha from two certified organic farms in Oregon and Vermont. That sourcing story was compelling to customers who discovered it, and the brand rarely told it publicly.

Credentials that never reached social

The company has won two Clean Beauty Awards, in 2021 and 2023, for its Repair Serum and Barrier Balm formulations. A board certified dermatologist had included the Repair Serum in a published list of recommended products for sensitive and eczema prone skin. These credentials sat on the brand’s About page and nowhere else. They were not referenced in social content, not included in creator briefs because no briefs existed, and not visible to anyone who discovered the brand through Instagram or TikTok.

The starting social position

Before the engagement, the brand had roughly 15,200 Instagram followers, a TikTok account with 3,100 followers that posted once or twice a month, and a Facebook page with minimal activity. Content rotated between flat lay product shots, motivational quotes, ingredient spotlights, and generic self care lifestyle imagery. Creator partnerships happened informally, roughly 3 to 4 gifted collaborations per quarter with no tracking, no creative direction, and no performance measurement. The brand’s email list and organic search generated the majority of its revenue. Social channels contributed about 6% of total site sessions.

The products were strong. The certifications were real. The sourcing story was genuine. The social presence communicated none of it. That gap between what the brand actually was and what its social channels said it was became the starting point for the engagement.

The Challenge

The brand faced four connected structural problems that reinforced each other.

The certifications were invisible

USDA Organic certification, Leaping Bunny accreditation, two Clean Beauty Awards, a dermatologist recommendation, and certified organic farm sourcing. The brand had more credibility signals than most competitors three times its size, and none of them appeared in social content. Instagram posts showed product shots without context. TikTok videos talked about gentle skincare without ever explaining why these products were different from the hundreds of other brands making the same claim. In a category where the median engagement rate for beauty brands on Instagram sits at 0.14% by follower count, undifferentiated content from small brands gets buried. The brand’s 0.9% engagement rate sat above the industry floor but well below its potential.

Content without a system

Posts went up when someone had time to make them. There was no content calendar, no pillar structure, no repeatable campaign themes. The feed looked different every month, sometimes clinical, sometimes aspirational, sometimes educational. The inconsistency made it impossible to build audience expectations or algorithmic momentum. Instagram and TikTok both reward accounts that post consistently in a recognizable format and topic area, because consistency teaches the algorithm who to show the content to.

Creator outreach with no criteria and no connection to USPs

The brand had partnered with roughly a dozen creators over the previous year, all through informal DM outreach, with no creative briefs, no performance tracking, no UTM links, and no follow up measurement. The bigger issue was audience fit. There was no filtering for creators who actually cared about organic certification, botanical ingredients, or clean beauty standards. A creator who primarily reviewed synthetic ingredient luxury brands received the same gifting package as one who built their platform around plant based skincare. The brand had no idea which of those partnerships, if any, had driven a single dollar of revenue. Based on Clixlogix internal benchmarks across comparable engagements, properly tracked micro influencer partnerships in skincare deliver CPA in the $30 to $45 range. This was real money left on the table.

The wrong competitive frame

The brand positioned itself as a general wellness skincare company, so it was competing with every brand in the category. That is a fight a sub-$5M DTC brand cannot win on social media. The opportunity was to stop competing for the entire skincare conversation and start owning a specific one, the growing community of consumers actively seeking certified organic, herbalist formulated, plant based skincare with transparent sourcing. That audience was already talking about these topics on TikTok and Instagram, sharing ingredient lists and asking about certifications, and nobody was answering with a clear, consistent, certified brand voice. The customer demand existed. The brand had the product, the certifications, and the sourcing story. The social strategy was the missing connection between them.

The Solution

Clixlogix structured the social media management engagement into three phases across nine months.

  • Phase 1 audited what existed and defined the positioning anchor around the brand’s certifications and botanical USPs.
  • Phase 2 built the content system, creator program, and campaign themes.
  • Phase 3 optimized based on performance data and scaled what worked.

The team included a social media strategist, a brand positioning consultant, a content designer, and a creator program manager.

Phase 1. Social Audit and Positioning Reset

The first phase was entirely diagnostic. No new content was published under the new strategy until the team understood what the brand had, what it lacked, and what specific audience position was available.

Content Audit and Performance Mapping

Clixlogix pulled 14 months of content data from Instagram Insights and Meta Business Suite. Every post from the previous year was categorized by content type, format, and topic, then mapped against engagement rate, reach, saves, shares, and link clicks. The findings were clear. Educational content about specific herbs and their skin benefits outperformed every other content type by a wide margin. Posts explaining why calendula reduces inflammation or how rosehip oil supports cell turnover earned 2.8x the save rate and 2.1x the share rate of generic wellness quotes. The three posts that had mentioned the brand’s USDA Organic certification performed 3.4x better on engagement than the account average. The audience signal had been visible in the account’s own data for over a year.

On TikTok, sporadic posting made statistical analysis difficult, but the two top performing videos were both about botanical ingredients, one showing the sourcing process at the Oregon farm and one explaining the difference between organic and conventional chamomile extraction. Those two videos accounted for 68% of the account’s total views.

USP Inventory and Certification Mapping

This is a step most social media audits skip, and it turned out to be the most important one. The team built a complete inventory of every provable differentiator the brand held.

The brand was sitting on a stack of credibility signals that most competitors in its price range would envy, and almost none of them were being used in the channel where they would matter most. Six of seven provable differentiators were absent from social content.

Competitor and Category Mapping

The team mapped 25 skincare brands competing in adjacent spaces such as clean beauty, botanical skincare, organic beauty, and sensitive skin care, looking at content themes, posting frequency, creator partnerships, engagement rates, and how competitors used or did not use their certifications. Dozens of brands talked about natural and clean ingredients. Almost none led with verifiable certifications as their primary content angle. The excessive exfoliation and damaged barrier conversation was growing fast on both platforms, and this brand’s gentle, certified organic, herbalist formulated products were a natural fit for that audience. Nobody was connecting certified organic credentials to the barrier repair conversation. That was the opening.

Positioning Framework

Based on the audit findings, the team developed a positioning document that centered the entire social strategy on a single statement.

Every content decision, creator partnership, and campaign theme for the remaining six months would connect back to that statement and to the brand’s provable USPs.

Phase 2. Content System and Creator Program

With the positioning anchor set, Phase 2 built the operational infrastructure of what to post, when to post it, who to partner with, and how to measure whether any of it worked.

Content Pillar Framework

The Clixlogix team designed four content pillars, each tied directly to the positioning statement and to at least one of the brand’s provable USPs. Every piece of content the brand published had to fit within one of these four categories.

Each pillar had a defined visual style, caption structure, and CTA template. The Herb Lab used a consistent green on cream botanical illustration format built in Canva with a branded template the internal team could replicate. Skin Recovery Diaries used a split frame format showing real skin progress photos. The Ingredient Truth used a bold, slightly provocative headline style designed to drive saves and shares. Root to Routine used carousel or Reel walkthroughs connecting the sourcing origin of each ingredient to its application in a complete routine.

Content Calendar and Cadence

Using a shared content calendar, the team planned 30 days of content at a time.

  • Weekly pillar mix of 3 Herb Lab, 2 Skin Recovery Diaries, 2 Ingredient Truth, and 1 Root to Routine

Industry data shows beauty brands post a median of about 6 times per week on Instagram with a recommended engagement rate target of 2.0% to 2.5%, so 8 posts per week put the brand slightly above median frequency with every post serving a defined strategic purpose. Every post in the calendar included:

  • The assigned pillar
  • Visual format (Reel, carousel, static, Story)
  • Caption draft
  • Hashtag set
  • A UTM tagged link

Each pillar had its own campaign tag in Google Analytics 4, so the team could measure which content themes drove the most sessions and which converted to purchases.

Creator Recruitment and Vetting Through the USP Filter

This was the most labor intensive part of Phase 2, and where the brand’s certifications became a recruitment tool. Clixlogix built a creator recruitment program from scratch, replacing informal gifting with a structured, tracked system. The critical addition was the USP alignment filter.

Using creator research tools and TikTok Creative Center, the team screened over 180 creators against these criteria. The certification awareness filter was the strictest, eliminating roughly 60% of candidates who otherwise met the demographic and engagement requirements. From the remaining pool, 42 passed the initial filter, and 18 were onboarded into the first rotating roster, each receiving a creative brief, product shipment, UTM link, and unique promo code.

What We Corrected

During the first month of creator onboarding, the team sent the same detailed, structured brief to all 18 creators. It was also too rigid. Five creators pushed back that the brief was too prescriptive, and their first drafts came in stiff and formulaic. We revised the brief to specify the strategic frame of pillar, topic angle, and required CTA, and gave creators full creative freedom on execution, format, and personal storytelling. The revised briefs led to content that performed 40% better on engagement in the first 48 hours. That correction took two weeks and cost us some early momentum, and the lesson stuck for every subsequent brief cycle.

Creative Brief System

Each creator received a brief naming:

  • The content pillar
  • The specific topic angle, such as 3 signs your barrier needs botanical repair
  • The required CTA, a link in bio with UTM or promo code mention
  • The USP to reference, at least one certification, sourcing fact, or award
  • Tone guidelines, conversational and first person, structured as problem then solution

The briefs gave the strategic frame. Creators owned the execution.

Phase 3. Scaling and Optimization

By Month 6, the system was producing content at a consistent cadence, creators were delivering on schedule, and the tracking infrastructure was generating usable data. Phase 3 focused on reading that data, cutting what underperformed, doubling down on what worked, and adding paid amplification.

Creator Roster Optimization

The creator performance tracker showed a clear distribution. Of the 18 active creators, 5 consistently outperformed on every metric that mattered, including engagement rate, UTM clicks, promo code usage, and content quality. These five became the anchor roster, receiving priority for campaign themes and increased shipment frequency. Another 7 performed moderately and were kept in rotation for volume and reach. The remaining 6 were cycled out and replaced with new prospects matching the updated recruitment criteria.

The anchor creators shared three characteristics.

  • Their audiences had high overlap with the brand’s buyer profile of 25 to 38, US based, interested in clean beauty and ingredient transparency.
  • Their content style was educational and tutorial oriented.
  • They posted about organic certification and botanical ingredients on their own accounts even outside the brand partnership.

A creator who genuinely understood the difference between natural and USDA Organic produced content that performed measurably better than one who was simply completing a brief.

Paid Amplification

Starting in Month 7, the team began whitelisting top performing creator content as paid social ads through Meta Business Suite, taking a Reel a creator posted organically and running it as a paid ad from the brand’s account with the creator’s name attached. The content looked native because it was native, entering the paid system only after proving it could perform without a media budget. Only content that achieved above 3.5% engagement rate organically in the first 48 hours qualified for paid spend, a filter that kept the brand from amplifying mediocre content. Whitelisted creator content in beauty categories routinely achieves 2% to 3% click through rates because it looks and feels like a real person’s recommendation.

Performance Dashboard and Monthly Reporting

The team built a performance tracking system using engagement reports from Instagram Insights and TikTok Analytics, UTM data from Google Analytics 4, and promo code data from the brand’s Shopify backend. Monthly reports measured the following.

Content Format Insights

By Month 9, the data showed a clear format hierarchy.

  • Instagram Reels drove the most reach and new follower acquisition.
  • Carousel posts generated the highest save rates, particularly for Herb Lab educational content explaining botanical mechanisms.
  • TikTok videos outperformed Instagram Reels on raw view count but drove less direct site traffic.
  • Instagram Stories with link stickers, when posted by creators, drove the highest click through rate per impression at 2.6%.

The Ingredient Truth pillar consistently generated the highest share rates across all formats, with angles like naming three ingredients labeled natural that a USDA Organic certifier would reject shared 2.9x more than the average post. This confirmed the positioning hypothesis. Calling out the gap between marketing claims and actual certifications, in language the audience already used, created content people wanted to pass along to friends asking the same questions.
